Creating a shared understanding of requirements is a crucial responsibility of business analysts. While detailed process maps, comprehensive requirements documents, groomed user stories, and timely sign-offs are all significant, the ultimate goal is for all stakeholders to have a unified grasp of the business problem and the required solution.

A business analyst invests substantial time in comprehending the current state, analyzing intricate processes, and engaging with subject matter experts to clarify their needs and articulate precise requirements. However, this effort is insufficient unless it is communicated effectively to all stakeholders involved in the business transformation. These stakeholders include:

  • Executive sponsor
  • Project manager
  • Business experts
  • Operational managers
  • Development and QA teams
  • Those responsible for training end users and communicating changes

Communication effectiveness hinges on how well the message is perceived.

Often, the focus is placed on merely documenting requirements—through diagrams, user stories, and tables—while neglecting the critical step of validating that these documents will be universally understood. In the rush to complete the requirements phase, there can be a tendency to overlook thorough validation due to pressure from stakeholders and project timelines.

This might be because stakeholders have had negative experiences with "requirements walkthroughs" in the past, or they simply fail to respond to requests for feedback on documents. Similarly, lengthy diagrams can lead to disengagement, and conflicting feedback may result in the analyst opting to draft solutions based on personal judgment rather than group consensus.

If these conventional methods of conducting walkthroughs yield insufficient results, it begs the question: why do we persist in employing them?

To illustrate, consider the scenario of a new team member joining during the requirements analysis phase. While you might provide them with documents and meeting notes, their initial involvement in discussions will reveal gaps in understanding and familiarity. This is because reading summaries does not equate to actively participating in the dialogues that shape decisions.

The same principle applies to requirements walkthroughs. A business analyst might have spent considerable time compiling and analyzing requirements through discussions with various groups. Expecting someone to quickly grasp the nuances of this analysis through documentation alone is unrealistic. Stakeholders benefit from experiencing the analysis process, understanding the rationale behind decisions, and arriving at the same conclusions collaboratively.

To foster a shared understanding, teams should build consensus gradually through analysis, repetition, and clarification.

How can we enhance shared understanding?

  • Ensure everyone comprehends the context and terminology.
  • After significant discussions, review and confirm consensus; if agreement is absent, document outstanding issues and assign actions.
  • At the conclusion of requirements workshops, recap key points and address any contentious topics.
  • Make crucial points visible during discussions, facilitate ongoing dialogue between meetings, and frequently verify outcomes.
  • Restate previous findings at the start of the next session.
  • Follow up on unresolved issues with scenarios for review in subsequent meetings.
  • Connect with team members who missed discussions to help them catch up and possibly share new insights.
  • Simplify complex concepts using various formats like diagrams, tables, and prototypes.
  • Conduct mini-walkthroughs of related requirements shortly after analysis and mark them as reviewed.
  • Structure requirements and utilize visual aids to relate individual items to broader business processes during discussions.
